Every Read You Own Has A Date On It

Every operating fact has a production date and an expiry date, and yours are the only ones you can know both of. Four of the five sources of knowledge about your restaurant expire. Two of them cannot be purchased at any price.

That is the whole architecture. Information you produced in your own building carries its own clock, because you were there when it was made. Information that arrives from outside carries a clock only if somebody chose to attach one, and nobody in the supply chain gets paid to attach it.

So the read an operator can actually trust is the one produced on premise, dated on arrival, and re-run on a cadence. Everything else is reference material, and reference material has a job, but the job is not telling you what your operation is doing.

Five Sources, And Every One Of Them Is Dated At Birth

[Fundamental Knowledge] names five sources of knowledge about a restaurant. Four of them are produced inside the building and one is not.

Method knowledge. How to do it. Specs, sequences, standards, formulas. This is the one that can be written before it reaches you, which is why it is the only one that can be manufactured and sold. Its production date is whenever the author wrote it, and you almost never get told what that was.

Condition knowledge. What is true in your market right now. Rents, wages, competitor count, the trade area’s income, what opened and what closed. Produced continuously by the market, dated by whenever you last looked.

Operating knowledge. What your operation is actually doing. Covers, mix, throughput, waste, labor deployed against activity, where the shift broke and when. This cannot exist until you run, which means it cannot be bought and it cannot be old unless you let it get old.

Return knowledge. What it turned out to be worth to the people paying. Whether a Guest came back, brought someone, asked for a cast member by name, accepted a recovery after you failed them. This is produced at the table and carried back by a person, and it is the source most operations have no instrument for at all.

Positional knowledge. What you have decided your operation is for. Produced by you, in advance, and the only one on the list that is supposed to hold across periods.

Four of those five expire. The fifth is what tells you whether the other four still matter. Which is why an operation with no position cannot triage its own information: everything arrives with equal weight and the newest thing wins.

Two Of The Five Cannot Be Purchased At Any Price

Run the [Extraction Test] on each source. The test is one question: can this be produced without your operation running?

Method knowledge passes — it exists before you open. Condition knowledge passes with a caveat, because someone else can go count competitors for you, though they cannot tell you what those competitors mean to your position.

Operating knowledge fails the test. It comes into existence only when your building runs a period, and no vendor, consultant, or platform can hand it to you in advance. Return knowledge fails harder. It exists only inside a Guest’s decision, and it reaches you only through a person who was standing there.

That is not a market gap that better software will close. It is the shape of the thing. Two of the five sources are irreducibly local and irreducibly current, which makes them the only two where you have a structural advantage over everyone selling to you.

An operator who understands that stops trying to buy the read and starts building the instrument.

What Dating Your Own Read Actually Looks Like

Every read gets three things attached at the moment it is produced. Not later, not at review time. At production.

The period it covers. Not the date you wrote it down. The window of operating the read describes. A read that covers a week in August is a read about a week in August forever, no matter when you look at it.

The conditions it was produced under. Staffing level, menu version, price, weather if it moved, anything that was unusual. This is what makes the read comparable to the next one, and without it you have a number and no way to know whether it means anything.

The expiry. When this read stops describing your operation. Some reads hold for a year. A labor read holds until the next schedule change. A mix read holds until the next menu move. Naming the expiry when you produce the read is what prevents you from running a stale one, because a read with no stated expiry never expires — it just quietly stops being true.

Three fields. Period, conditions, expiry. That is the entire discipline, and it is the difference between an archive and a pile.

Cadence Is The Instrument, Not The Report

[Constant Expiry] means one read is a snapshot and only a series is an instrument. A single number tells you where you were. Two comparable numbers tell you which direction. Four tell you whether the direction is real or whether you are looking at noise.

So the cadence is what you are actually building. Weekly on the reads that move weekly, period on the ones that move by period, annually on position. And the cadence has to be fixed in advance, because a read you run when you feel like it is a read you run when something is already wrong, and by then you have no baseline to compare it against.

This is [The ReRead] doing its work. Running the same read again under different conditions is what converts an observation into knowledge, and it is the only way to know whether a change you made caused the result you got.

Which is where the [Causal Read] enters. Any result you produce has more than one candidate cause, and the read is not finished until you have named the alternatives and ruled them out. A margin improvement can come from the labor change you made, from a price move, from mix drifting toward higher-margin items, from a soft period a year ago making this one look strong, or from all four at once in unknown proportions.

Naming the number that would have disproved your explanation is the discipline. If no number would have, you did not run a read. You confirmed a preference.

Sort Every Result Into Recovery Or New Demand

This is the single most useful sort in the business and almost nobody runs it.

Any improvement lands in one of two places. It either recovered margin on volume you already had, or it produced volume you did not have. Both are worth having and they are not the same result and they do not compound the same way.

Recovery runs out. There is a finite amount of margin sitting in a badly deployed labor model, a loose spec, or a mispriced menu, and once you have collected it, it is collected. The second year of the same discipline returns less than the first. That is [Repair Work] — restoring the operation to the state it should have been in, honest and necessary and finite.

New demand has no ceiling. A Guest who came back and brought two people changes the volume the entire cost structure runs against, and that Guest is available again next period.

So the sort is not bookkeeping. It tells you what the next dollar of your attention should buy. An operation that has been collecting recovery for two years and reading it as growth will keep spending on the recovery side long after the recovery is gone, because the numbers kept improving right up until they stopped.

Run it on your own last four periods. Every improvement, sorted. If the recovery column is full and the demand column is thin, you know exactly what the next period of work is.

The Instrument You Are Missing Is The Return Side

Most operations have real instruments on three of the five sources. Method knowledge sits in the manuals. Operating knowledge sits in the POS and the schedule. Condition knowledge sits in whatever the operator picks up walking the trade area.

Return knowledge usually has nothing. Which is why so many operations can produce a complete-looking report that says nothing about whether anybody wants to come back.

Building that instrument does not require a platform. It requires a named field, produced by people who were present, dated like every other read.

Name the Guest or the party. Name the visit. Name what the Guest said, in the Guest’s words, not summarized into a category. Name who carried it back. Then track the four things that actually indicate relationship state: return interval, whether they brought someone, whether they asked for a cast member by name, and whether they accepted a recovery after you failed them.

Those four move on a cadence and they belong to you. Nothing aggregated by a third party can produce them, because the moment you aggregate past the individual Guest and the individual visit, you have destroyed the only thing that made the signal a read.

And run [Value Congruence] across it. What you decided the operation is for, what you built, and what the Guest says it was worth all have to line up. Where they diverge is the work, and you cannot see the divergence unless you are producing all three reads and dating them the same way.

What Position Does When Everything Else Expires

[Operating Helix] describes the shape this takes over time. You hold a position, you run against conditions, conditions move, you re-read, you adjust the operation, and you come back around to the same position on higher ground. The loop is the growth. The position is what keeps the loop from being a circle.

This is why positional knowledge is the one source that is supposed to hold. Every other read expires by design, and an operator with four expiring reads and no position is at the mercy of whichever one arrived most recently.

That is the actual mechanism behind an operation drifting toward the industry default. Not weakness and not bad judgment. An absence of position, which leaves nothing to measure incoming information against, which means the newest, loudest, best-packaged input wins by default. That is how [Default Gravity] gets its grip, and it is how the [Sameness Machine] finds its openings.

An operator with a stated position reads an incoming claim and asks whether it serves the position. An operator without one asks whether it is new.

Run This Against Your Own Instruments

Test One. Take your five most-used operating numbers. For each one, name the period it covers and the conditions it was produced under. Any number that cannot produce both is not a read yet.

Test Two. Name the expiry on each of those five. If you have never stated one, you have been running them past it for as long as you have had them.

Test Three. Name your instrument for return knowledge. Not satisfaction scores, not a star average — the named-Guest, named-visit, named-cast-member record. If there is not one, that is the source you are operating blind on.

Test Four. Take your last four improvements and sort each into recovery or new demand. Read the balance.

Test Five. Write your position in one sentence, then take the last three operating decisions you made and check each against it. A decision that does not trace back to the position was made by something else, and the read will tell you what.

What You Do Monday Morning

Pick your single most consequential recurring number. Prime cost, labor percentage, the mix report, whichever one actually moves your decisions.

Write three lines above it. The period it covers. The conditions it was produced under. The date it stops being true.

Then set the next run on the calendar before you close the file, on the cadence the expiry implies rather than the cadence your reporting software happens to use.

That is one number with a clock on it. Do it again next period and you have a series. Do it across the five sources and you have an instrument nobody sold you, that describes your operation and no one else’s, and that cannot go stale without telling you first.

The Closer

The information supply you did not build will keep arriving with no date on it, and you will keep having to check. That is not going to change and it is not the interesting part.

The interesting part is that two of the five sources of knowledge about your restaurant can only be produced by your restaurant. Those two are where the read is, and they are the two nobody can sell you, take from you, or repackage back to you two years late.

Date what you produce. Name when it expires. Run it again on schedule. Everything else is somebody else’s period, reported by somebody else’s clock.
