The principle at the center of Will Guidara’s Unreasonable Hospitality is real, and my framework adopts and extends it. Be as unreasonable in pursuit of how you make the Guest feel as others are in pursuit of their product. The feeling is the product. Not the byproduct of the product. The product itself.

I have been on the record on that principle for decades. What follows is not a response to Guidara. It is the architecture the working operator needs in order to engineer the magic at their own band — because the counsel class between the practitioner and the operator has spent the years since the book landed selling the moves without teaching the architecture. This piece teaches the architecture.

The modern hospitality gospel was written at restaurants doing $300 per Guest. Most operators are running at $65. That 4.6x gap is not a mindset problem. It is a math problem. The principle scales across the gap. The moves do not. The operator who does not know the difference tries to install $300 PPA moves inside a $65 PPA operation, burns their cast out, and blames the principle for what was actually a composition-weight failure.

Below is the composition physics that closes the gap.

The Principle Named

The unreasonable standard applied to how the Guest feels is not softer than the unreasonable standard applied to product. It is harder.

The product standard has visible feedback. The plate either looks right or it does not. The temperature is either correct or it is not. The consistency either holds or it breaks. You can see the failure and address it inside the shift.

The feeling standard has invisible feedback. The Guest who did not feel taken care of rarely says so. They simply do not come back. The cast member who executed technically correct service without genuine warmth produced an experience that looked right and felt wrong — and the operator who is not measuring feeling will never know the difference. Which is why an unreasonable standard applied to feeling requires a different kind of read discipline than an unreasonable standard applied to plate. Not less discipline. More. And a different measurement architecture underneath the discipline.

This is the principle. It runs at $300 PPA. It runs at $65. What changes across bands is composition weight, not the principle.

The [Fine-Dining Exception] Refused

The industry cannot scale the principle across bands because [Fine-Dining Exception] holds the whole conversation in place.

The exception says: at $300 PPA, the food justifies the price and the operator can afford elaborate hospitality architecture. At $65, the food has to carry the ticket and the operator can only afford basic execution. This framing sounds like sense. It is not physics. It is a rhetorical carve-out that has been running as industry vocabulary for forty years.

The physics: at any band, the totality of the Guest’s contract with the operation produces the ratification ceiling. The food is one component of the totality at band-appropriate composition weight. Eleven Madison Park at its ceiling was composed at fine-dining weight across every component — cast, room, pacing, service execution, hospitality architecture, Guest-cohort read — with food at fine-dining weight inside the totality. The food alone did not produce the ceiling. The totality did. Every component composed at fine-dining weight produced the ceiling.

The neighborhood Italian at $65 PPA has the same architecture available. Every component composed at its band’s weight produces its band’s ceiling. What the operator has to refuse is the exception’s framing that says hospitality-at-band is a lesser thing rather than the correct composition weight for the operation’s unit economics.

The exception has to fall before [Band-Appropriate Investment] becomes visible as an operating move. That is the sequence: refuse the exception, then compose the moves.

[Concept Band] — Your Band Sets Your Ceiling

Every operation lives inside a band. The band is defined by the aggregate composition of everything the Guest contracts for — the room, the cast, the menu, the pacing, the service, the hospitality architecture, the price point. The band sets the ceiling the operation can ratify against. Naming your band is not compromise. It is architecture.

Most operators cannot name their band with precision. They know they are “not fine dining” and “not fast food” and they operate in the wide middle without articulating exactly where they sit. That imprecision is the primary source of hospitality-move mismatch. An operator who cannot name their band cannot see when a move imported from another band is running as [Vantage Substitution].

The band naming exercise is short and load-bearing. What is your PPA at the current mix? What is the cast composition per shift? What is the room’s compositional weight — decor, acoustics, table density, sightlines? What is the menu’s compositional weight — sourcing, technique, presentation? What is the service standard — the specific things executed and the pacing they are executed at? What is the hospitality architecture — the recognition moves, the recovery moves, the pre-arrival and post-departure touches? Each answer at each component gives you a composition weight. The aggregate is your band.

[Band-Appropriate Investment] — Composition Weight Scales The Principle

Band-Appropriate Investment names the physics that says hospitality investment closes only when its input cost sits inside the operation’s unit economics and its ratification value sits at the operation’s band ceiling. It is not “do less magic at your band.” It is engineer the magic at your band. Same principle. Different composition weight. That distinction is load-bearing and the counsel class has never named it.

Guidara’s dreamweaver role at $300 PPA is a band-appropriate move. The input cost — a dedicated position, elaborate research infrastructure, per-Guest gesture spend — closes inside EMP’s unit economics and produces ratification value at fine-dining ceiling. Same principle. Fine-dining composition weight.

The neighborhood Italian’s maître ‘d recognizing a regular’s booth is a band-appropriate move. The input cost — a lead who has been on the stage long enough to know the regulars, a simple recognition file, no dedicated position — closes inside the neighborhood Italian’s unit economics and produces ratification value at its band’s ceiling. Same principle. Neighborhood-Italian composition weight.

Both moves are premium hospitality at their band. Both moves ratify the contract at the band’s ceiling. Both moves compound the operation’s [Positioning Capital]. The difference is composition weight, not principle intensity.

The failure mode the counsel class produces is imported composition weight. The operator reads about the dreamweaver, installs a version of it at their $65 PPA operation, and discovers the input cost does not close at their unit economics. The cast burns out. The move is retired. The operator blames the principle. What actually failed was the composition weight — imported from a band where it closes, executed at a band where it does not.

The correct move is composition weight at your band. Not lesser. Correct. You do not stop engineering the magic. You engineer it inside your own brand architecture.

The Recognition Architecture At Band

The specific hospitality moves the counsel class prescribes as lesser — memorizing a Guest’s order, remembering their booth, nailing their preferred martini specs, holding the recognition of a birthday for six months until they walk back through the door — these are premium moves at $65 PPA operations. They are not consolation prizes for operators who cannot afford dreamweavers. They are the correct composition weight for their band.

Guidara’s strongest pillar is the recognition that service failure is inevitable and that what separates memorable operations from adequate ones is the quality of the recovery. Repair architecture is the load-bearing entry point for any operator at any band who wants to install the unreasonable-standard-for-feeling principle inside their operation. Recovery moves have the shortest feedback loop, the cleanest measurability, and the fastest compounding effect on the Guest’s contract. Start there.

The Composition-Weight Audit You Run Tomorrow

Name your [Concept Band] on one asset — the recognition file, the recovery protocol, or the pre-arrival touch. Write down your operation’s current composition weight at that asset. Write down the composition weight the counsel class has been prescribing to you for that asset. If those two weights do not match, you are running [Vantage Substitution] on that asset — a move imported from a band above yours, running as exhaustion.
